Show me platform usage across customers and who is under-using what they pay for

The chat

Asked in Ask B: the answer as Ask B gave it

  1. Show me platform usage across customers and who is under-using what they pay for
  2. Steps Checking the money facts (usage_headroom) → Drawing a chart (Ardcarne, Hollins Tarrant and Brackwell…)

Five customers are using less than half of the seats they pay for, and several others sit well below their allowance. This is based on September 2026 active users against the seats and connectors in each current order form, as at Fri 9 Oct 2026, across 68 customers. [1]

    Under-using most (seats used, September):

    • Ardcarne Life Assurance (enterprise): 18 of 150 users (12%), and 0 of 20 connectors configured.
    • Hollins Tarrant (starter): 3 of 15 users (20%), 2 of 4 connectors.
    • Brackwell Freight (growth): 14 of 40 users (35%), 7 of 8 connectors.
    • Fenmoor Specialty Underwriting (enterprise): 64 of 150 users (43%), 9 of 20 connectors.
    • Carnmoor Fleet Leasing (growth): 22 of 40 users (55%), 5 of 8 connectors.

    Next tier of headroom:

    • Penwortham Mutual (enterprise): 90 of 150 users (60%).
    • Dunholm Precision (growth): 38 of 60 users (63%).
    • Kingdon Diagnostics (enterprise): 103 of 150 users (69%), 23 of 30 connectors.
    • Pemaquid Analytics (growth): 41 of 60 users (68%).
    • Several starter accounts sit at 60% (9 of 15), including Silverbeck, Wrenfield, Tallowfield, Marsden Vale, Tarnbeck and Saltia.

Over their allowance (the opposite problem):

    • Merriott Lyle Distribution has 165 active users against 150 included (110%), though 200 are licensed.
    • Quarrington Care Network has 46 against 40 (115%).
    • Veldmaat Payments has 41 against 40 (102%).
    • Brenneck Pay is exactly at its limit, 40 of 40 users and 8 of 8 connectors.

Most other customers are between 70% and 95% of seats. The largest unused capacity is on enterprise accounts: Ardcarne has 132 spare seats, Fenmoor 86, Penwortham 60 and Kingdon 47.

The chart shows the first 15 customers in the data, not a ranking, so it does not list the lowest users in order. The figures above come from the full list of 68.

Why did we lose the customers we lost, and who looks like them now?

The chat

Asked in Claude: the answer as Ask B gave it

  1. Why did we lose the customers we lost, and who looks like them now?
  2. Steps Counting in SQL → Counting in SQL → Counting in SQL → Checking the money facts (renewals_due) → Counting in SQL

We lost 16 customers, and the CRM's own loss reasons are budget (6), in-house build (6), acquired by a competitor (3) and customer insolvent (1). These are CRM lost-reason codes on the renewal deals and are the brain's record of why, not what the customers told us. The ARR lost totals £0.5m in all, with 14 of the 16 gone since August 2025, per contracted ARR as at 9 Oct 2026.

    The pattern in who left

    • Usage did not collapse before most left. Active users were flat or rising for most of them in the months before the loss. Calderbrook Housing is the clear exception: about 7.9 active users fell to 3.6 before it left in July 2026. Lornefield and Delancey Haig also slipped.
    • Size. All 16 were UK or EU, mostly small, at £17.6k to £48.5k ARR each.
    • Sector. Several sit in clusters: pensions administration (Ardenmore, Kelvinhaugh, Lornefield), housing associations (Tidecombe, Calderbrook), insurance broking (Saltdean Hart), B2B software (Skovdal, Penmaen, Tannahill) and logistics (Marchbank, Stainmore).
    • Timing. In-house build losses at Tidecombe, Delancey Haig and Calderbrook all fall in 2026, so it is a growing reason.

    Who looks like them now

These are the renewals in the next 180 days, as at 9 Oct 2026. The signals come from renewals_due. I have not yet checked whether the lost accounts showed the same signals before they left, so treat this as a resemblance, not a proven predictor.

    • Starter-tier accounts facing a 12.8% price rise, matching the budget losses: Fulford Ings Software (20 Oct), Silverbeck Energy Services, Quaystead Marine Services, Hollins Tarrant and Tarnbeck Insurance Brokers. Fulford Ings and Hollins Tarrant are also software or similar small firms, like Skovdal.
    • Champion gone and one admin left: Clonvara Insurance Services (£46.8k, renews 1 Nov), Dunholm Precision (£51k, 1 Dec) and Brackwell Freight (£44k, 1 Dec). Brackwell also has active users down 30% in four months.
    • Falling usage plus stalled data: Carnmoor Fleet Leasing (£41.8k, 2 Dec) and Hollins Tarrant (£19.5k, 4 Jan 2027). Both show active users down 30% over four months and records indexed flat.
    • Champion left at larger accounts: Thackwray Logistics (£110k, 4 Apr 2027) and Maelbeek Assurances (£22k, 1 Feb 2027).
    • Acquisition exposure: I cannot see this from the signals. Three losses were to a competitor that acquired the customer, so any pensions, travel or insurance-broking account is worth watching.

Say if you want the pre-loss signals checked on each lost account, or a deck of this.

Why does the CRM's ARR not match what we invoice?

The chat

Asked in Ask B: the answer as Ask B gave it

  1. Why does the CRM's ARR not match what we invoice?
  2. Steps Checking the money facts (reconciliation)

CRM ARR is £3.9m against £3.5m invoiced, so CRM runs £389k ahead (run rate, as at Fri 9 Oct 2026). Executed order forms total £3.5m, so invoicing is much closer to the contracts than the CRM is. [1]

The gap comes from five causes:

    • Lapsed customers still marked "customer" in the CRM: £166k. Their order forms have ended and nothing has been invoiced since. They are Brackwell-style cases such as Lornefield Pensions (£44k), Fairhallow Travel (£40k), Saltdean Hart (£40k), Ardenmore Pension (£23k) and Stainmore Haulage (£20k).
    • Duplicate CRM organisation records: £131k. The same customer is counted twice. Brackwell Freight is £44k of this, Pelton Grange Care £42k, Linthorpe £20k, Clashmore £19k and Dunholm £7,000.
    • CRM figure not updated after the order form: £5,750 net. The CRM deal closed won at a different figure from the signed order form. Fenmoor is £6,250 under, Brakkevoort £6,000 over, Kenmure £5,000 over and Vellacott £1,000 over.
    • Invoicing below the order form: £21k across seven accounts. Examples are Merriott Lyle (£5,452) and Pemaquid (£3,989). Some accounts, such as Veldmaat, are invoiced above their order form instead.
    • Other mismatches: £66k net. Brenneck Pay is £75k over in the CRM against a £50k order form, and Fulford Ings is £10k over. Carnmoor Fleet Leasing goes the other way, with the CRM £20k below invoicing.

Penwortham Mutual accounts for the last £2 of rounding in the opposite direction, so the groups sum to the £389k total.

The first two causes, about £296k together, are the real overstatement of CRM ARR. Clean those records up first.

Who at BB-Demo knows Fenmoor Specialty Underwriting best?

Asked in Ask B: the answer as Ask B gave it

  1. Who at BB-Demo knows Fenmoor Specialty Underwriting best?
  2. Steps Counting in SQL → Searching the brain → Searching the brain (latest, org_001) → Reading the record (org_001) → Reading the record (signals:org_001) → Counting in SQL

Daniel Okafor, Customer Success Manager, knows Fenmoor best. He is still at BB-Demo and the CSM on the account. He is on 29 of Fenmoor's 49 recorded calls and 46 of its 103 email threads [1].

    • Priya Raman, Account Executive: the second most involved, with 15 calls and 28 threads. She is the CRM owner on all four deals, but she left BB-Demo on 28 Aug 2026, so the open expansion deal (CRM stage: proposal, expected close 14 Nov 2026, a forecast) has no active owner [1].
    • Hannah Lowe, Solutions Engineer: 8 calls and 5 threads. She is the most involved of the other active staff [1].
    • Callie Brennan, Implementation Consultant: 7 calls and 8 threads, but she left on 28 Mar 2025 [1].
    • Senior staff: Owen Tallis (VP Sales) has 2 calls and 2 threads. Tom Ashdown (Account Executive) has 1 call and 2 threads and hosts the negotiation call booked for Wed 14 Oct 2026 [1].

    Who at Fenmoor to call:

    • Callum Reid, Head of Underwriting Operations: the champion, with 36 recorded calls, and the top user over the last 90 days. He raised all four P1 tickets in the July refresh incident [1].
    • Richard Thorne, Chief Operating Officer: the economic buyer, with 13 calls. He signed the June 2026 upgrade and attends the 14 Oct negotiation [1].
    • Imogen Hartley, Chief Data Officer: a champion since March 2026, with 8 calls. She is the primary contact on the open expansion deal [1].
    • Louise Carver, Procurement Manager: 2 calls, and also on the 14 Oct negotiation [1].

What happened in the July refresh outage, and which customers were hit?

The chat

Asked in Ask B: the answer as Ask B gave it

  1. What happened in the July refresh outage, and which customers were hit?
  2. Steps Searching the brain (outage refresh July) → Counting in SQL → Reading the record (doc_co_016) → Reading the record (doc_co_016)

The July nightly refresh failure was a freshness failure, not an availability failure, and BB-Demo's own report says every customer on every tier was affected [1].

    What happened

    • Cause: release four-twelve went out at 18:30 with a change to the incremental-load scheduler. The refresh then finished "without loading everything it should have" [1].
    • Contributing factors: there was no completeness check, and on-call cover was a junior engineer with one senior platform engineer [1].
    • Effect: chat, search and pages kept working, but on stale data, so teams could be looking at yesterday's picture without knowing it [1].
    • Timeline: the failure ran from Tuesday 21 to Thursday 23 July. Tickets show the fix deployed on 23 Jul, though one ticket (Clashmore) puts the retry fix on 24 Jul [2][3][4].
    • Review: the final internal review is dated 29 Jul 2026. Both main actions were still open, with no dates [1].

Customers I found hit (a sample, not a full count)

    • Fenmoor Specialty Underwriting: asked whether Enterprise service credits cover the missed 07:00 refreshes. Daniel Okafor confirmed a one-off credit is due, with no change to the £125k annual fee. The amount is not stated [5].
    • Quillmark Health: Jordan Pike disclosed a three-day outage in the evaluation environment on 24 Jul, root cause still open. The CISO credited the early notice but asked for written findings, and the review status is unchanged [6].
    • Ardcarne Life Assurance: notified the same day. The customer wants a DORA-style written timeline, affected data and dated corrective actions [7].
    • Etowah Lane Equipment Rental: its security review is paused until it reads the post-incident review [8].
    • Brannock Medical Supplies, Kingdon Diagnostics, Linthorpe Trade Supplies, Auerhain Industrietechnik, Clashmore Recruitment: each raised a stale-dashboard ticket, tied to the same platform incident [2][3][4].
    • Veldmaat Payments: a ticket says refreshes kept finishing between 07:45 and 08:15 through August, breaching the 07:00 SLA. The ticket links this to the July incident only as "likely related" [9].

Credits: the report says only Enterprise is credited for data freshness, and which accounts are owed credits was not settled [1].

I can't give an exact count of customers hit. The report says all of them, and the tickets I found are only a sample.
