What it says
What this says
Current to 13 Oct 26Final version one success plan for a Growth subscription, issued by Amara Obi on 26 Feb 2026. It states contracted annual recurring revenue £42k, 40 licensed users and a term ending 1 Dec 2026. It states no availability or P1 response figures.
What it is: a BB-Demo success plan for Carnmoor's first term, written by Amara Obi with Sophie Ling as account owner. It sets goals, four phases, measures and risks.
Commits: the plan binds no party to service terms. It says the nightly refresh "should be complete by the start of each business day" and that renewal notice goes out "within the contractual notice period".
Unusual: the Carnmoor sponsor is "to be confirmed in phase one". The plan also admits that most of the 40 licensed users have not yet asked a question.
Not settled: price, term, users and service levels sit in the executed order form, which this document defers to. It is dated 26 Feb 2026, so it does not show whether the phases were delivered.

Carnmoor Fleet Leasing - Success Plan
Status: Final, version one Prepared by: Amara Obi, Customer Success Manager, BB-Demo Account owner: Sophie Ling, BB-Demo Date: Thursday 26 February 2026 Subscription: Growth, contracted annual recurring revenue £42k, 40 licensed users Customer since: Tuesday 2 December 2025 Current term ends: 1 Dec 2026
Purpose of this plan
Carnmoor Fleet Leasing bought the Growth tier so that corporate account managers, the driver service desk and remarketing can see each client's fleet, queries and invoices together, in one place. This plan sets out what good looks like for the first term, who owns what, and how we will know the brain is earning its place before the renewal conversation.
I joined this account as CSM and I am writing this plan from the numbers and the contract, not from history. Here's what the numbers say, and where we go next.
Where we are today
Read the whole document (6,543 characters)
| Area | Position | What it tells us |
|---|---|---|
| Licensed users | 40 on the Growth subscription | Plenty of headroom |
| Active users | A small group of regular users, but up sharply on the previous quarter | Adoption has started and is moving fast, from a low base |
| Support tickets | Three in the last month, two of them high priority | Healthy engagement, but we should read the high-priority pair closely |
| Invoices | None overdue | No money risk on the account |
| Contract | Growth, signed on 2 Dec 2025, ends 1 Dec 2026 | Renewal sits at the end of the first term |
The usage story is a good one, but the starting point was small. Most of the 40 licensed users have not yet asked the brain a question. That is the opportunity, and it is also the risk: if the value stays with a handful of people, the renewal will rest on them.
Goals for the first term
- Broaden adoption. Bring the corporate account managers, the driver service desk and remarketing all into regular use, not just the first team that started.
- Make questions routine. Each team has at least one question it asks the brain every week in place of a manual reconciliation.
- Build the customer's own dashboards. The Growth tier includes the dashboards builder; dashboards built by Carnmoor are the clearest sign of investment.
- Keep the data fresh. The nightly refresh should be complete by the start of each business day, and any source that stops loading is raised at once.
- Be able to state the value. By the mid-term review, Carnmoor's sponsor can say in a sentence what the brain saves their teams.
Phases and milestones
Phase one: settle the foundations (now to end of March)
| Action | Owner | By when |
|---|---|---|
| Review the two high-priority tickets and confirm each is closed with a clear cause | Amara Obi | Next week |
| Confirm every connector promised in the order form is live and loading | Amara Obi | End of the month |
| Agree the named sponsor and day-to-day admins at Carnmoor | Amara Obi with the Carnmoor sponsor | End of the month |
| Check that more than one admin exists, so no single person is a point of failure | Amara Obi | End of the month |
Phase two: widen the user base (spring)
| Action | Owner | By when |
|---|---|---|
| Walk each of the three teams through the questions that matter to them | Amara Obi | Within a few weeks of phase one |
| Ask the sponsor: who else should have access? Add licences up to the 40 included | Carnmoor sponsor | Ongoing |
| Run a short how-to session for the driver service desk | Amara Obi | Before the first QBR |
| Identify the two or three heaviest question-askers and make sure none carries too large a share | Amara Obi | Before the first QBR |
Phase three: show the value (summer)
| Action | Owner | By when |
|---|---|---|
| Hold the first quarterly business review: usage, questions asked, tickets, dashboards built | Amara Obi, Carnmoor sponsor | Booked in the next few weeks |
| Agree two or three dashboards Carnmoor wants to own and build | Carnmoor admins | After the first QBR |
| Capture the value case in the customer's own words | Amara Obi | Mid-term |
Phase four: prepare the renewal (autumn)
| Action | Owner | By when |
|---|---|---|
| Send the renewal notice within the contractual notice period | Amara Obi | Well before 1 Dec 2026 |
| Review usage against the 40 licensed users and the connector allowance | Amara Obi, Sophie Ling | Start of autumn |
| Discuss any need for extra users, extra connectors or a move to Enterprise | Sophie Ling | Before the renewal conversation |
| Hold the renewal conversation with the sponsor and finance | Amara Obi, Sophie Ling | Before the term ends |
How we will measure progress
- Questions asked, month on month, and who asks them.
- Active users against the 40 licensed, by team.
- Records indexed, watched for any flat spell that suggests a stale source.
- Connectors live against what the order form promised.
- Dashboards built by Carnmoor staff.
- Tickets, grouped by category, with response times checked against the Growth service level.
Risks and how we handle them
| Risk | Why it matters | Response |
|---|---|---|
| Value concentrated in a few users | A departure would hit the renewal | Widen use across all three teams; keep more than one admin |
| A connector stops loading after a system change | The brain goes stale without anyone complaining | Watch records indexed; ask Carnmoor to tell us before changing a source |
| Two high-priority tickets in a short window | Could point to a connector or freshness issue | Review the causes and agree a fix with the admins |
| Low adoption by the renewal | Hard to justify the annual fee | Phases two and three, with a value case agreed at the mid-term |
Cadence
- A short check-in with the sponsor each month during phases one and two.
- Quarterly business reviews, as the Growth tier includes. Let's get the next QBR in the diary as soon as this plan is agreed.
- An immediate call if a high-priority ticket is raised or a connector fails.
What this plan does not cover
This plan does not change the contract. Price, term, users and service levels are as set out in the executed order form. Any change to them, such as extra users or connectors, would be agreed separately with Sophie Ling.
