What it says
What this says
Current to 13 Oct 26A final onboarding plan dated 6 Dec 2025 for the Growth tier, 40 licensed users, term 2 Dec 2025 to 1 Dec 2026. It sets phases, owners and risks. It states no availability, P1 response or price terms and defers to the executed order form.
What it is: a BB-Demo working plan prepared by Hamza Akhtar, covering five phases from kick-off to handover to Amara Obi. It says "The executed order form remains the reference for price and terms. This plan does not change either."
Commits: the plan states a contracted figure of £42k and 40 licensed users, with a contract end of 1 Dec 2026. It names weekly check-ins and handover to customer success.
Unusual: nothing off the standard Growth terms. The plan itself flags risks of a single administrator and one team dominating usage.
Not settled: the executive sponsor is to be confirmed, the connector order is to be agreed at kick-off, and training dates await access. The plan does not state connector delivery dates, service levels or billing terms.

Carnmoor Fleet Leasing - Onboarding Plan
Version: one (final) Prepared by: Hamza Akhtar, Implementation Consultant, BB-Demo Date: 6 Dec 2025 Customer since: Tuesday 2 December 2025 Account owner: Sophie Ling Customer success manager: Amara Obi
1. Purpose of this plan
This plan sets out how BB-Demo will bring Carnmoor Fleet Leasing onto the company brain. Carnmoor is a contract-hire and fleet-management company that bought the Growth tier so that corporate account managers, the driver service desk and the remarketing team can see each client's fleet, queries and invoices together, in one place, instead of reconciling several systems by hand.
The plan covers who does what, in which order, and what "live" means for Carnmoor. It is a working document: Hamza Akhtar owns it on the BB-Demo side and will walk through it with Carnmoor at the kick-off.

The executed order form remains the reference for price and terms. This plan does not change either.
3. What success looks like
By the end of onboarding Carnmoor should be able to say the following.
- Corporate account managers can ask the brain a question about a client and get fleet, query and invoice information together.
- The driver service desk uses the brain to answer driver and client queries without switching between systems.
- The remarketing team can see the same client picture when planning vehicle returns and resale.
- The forty licensed users have been invited, and the three teams above each have a named lead who asks questions regularly.
- Carnmoor's administrators can add and review connectors without calling BB-Demo.
4. Roles and owners
| Role | Person | Responsibility |
|---|---|---|
| Implementation lead | Hamza Akhtar, BB-Demo | Runs the plan, configures connectors, trains administrators |
| Customer success manager | Amara Obi, BB-Demo | Adoption, check-ins, quarterly reviews and the renewal conversation |
| Account owner | Sophie Ling, BB-Demo | Commercial questions and any change to scope |
| Executive sponsor at Carnmoor | To be confirmed with Carnmoor at kick-off | Removes blockers, signs off go-live |
| Carnmoor administrators | Named by Carnmoor | Access to source systems, user invitations |
| Team leads | Account management, driver service desk, remarketing | Define the first questions and test answers |
5. Phases and milestones
Phase one: kick-off and access
- Hold the kick-off call with the Carnmoor sponsor, administrators and the three team leads.
- Confirm which source systems feed the brain first, and who at Carnmoor can grant access to each.
- Agree the order in which connectors will be switched on, within the Growth connector allowance.
- Confirm the Snowflake environment is ready for BB-Demo to build into.
Milestone: access granted to the first source systems.
Phase two: connect and load
- Configure the first connectors and run the first loads.
- Check record counts against what Carnmoor expects to see in each source.
- Agree the nightly refresh and confirm it completes by the start of the Carnmoor business day.
- Log anything that fails to load and agree a fix with the system owner at Carnmoor.
Milestone: the first connectors loading reliably and the nightly refresh running.
Phase three: shape the brain around the teams
- Work with each team lead to list the ten or so questions they ask most often.
- Build pages and the first dashboards for account management, the service desk and remarketing using the Growth dashboards builder.
- Test answers with each team lead and correct anything that looks wrong or incomplete.
Milestone: each team has pages and at least one dashboard it has reviewed and accepted.
Phase four: training and rollout
- Train Carnmoor administrators on connectors, users and refresh monitoring.
- Run short sessions for each team on asking good questions and checking the sources behind an answer.
- Invite the forty licensed users in waves, starting with the team leads.
Milestone: all licensed users invited and the administrators able to run the brain day to day.
Phase five: go-live and handover
- Sponsor sign-off that the agreed scope is live.
- Handover from Hamza Akhtar to Amara Obi, with a written summary of what was built and what remains open.
- Agree the first quarterly review, which is part of the Growth tier.
Milestone: go-live confirmed and handover to customer success complete.
6. What Carnmoor needs to provide
- A named sponsor and at least two administrators, so access does not depend on one person.
- Prompt access to each source system, including any approvals Carnmoor's own IT or security colleagues require.
- Time from each team lead for the question-gathering and testing sessions.
- A single point of contact for decisions on scope, so changes are recorded rather than agreed informally.
7. Risks and how we will handle them
| Risk | Why it matters | Mitigation |
|---|---|---|
| Slow access to source systems | Delays the first loads and the whole plan | Raise access requests at kick-off, review progress each week |
| Only one administrator | A single departure would stall the brain | Train at least two administrators before go-live |
| One team dominates usage | Value looks narrow and one person becomes a key-person risk | Set a named lead and starter questions for each of the three teams |
| Data looks stale | Users lose trust quickly | Confirm refresh timing in phase two and monitor it after go-live |
| Scope grows beyond Growth | Extra connectors or users need a commercial change | Route through Sophie Ling and record in writing |
8. Communication
- A short weekly check-in between Hamza Akhtar and the Carnmoor administrators during onboarding.
- A summary of progress, open points and next steps sent after each check-in.
- Amara Obi joins the kick-off and the go-live review so the move to customer success is familiar to Carnmoor.
- Any support need during onboarding goes through the normal helpdesk, with Hamza Akhtar copied.
9. After go-live
Once handover is complete, Amara Obi will run the quarterly reviews, watch usage by team and flag any connector that stops loading. The contract runs to 1 Dec 2026, so the aim is to show Carnmoor clear, team-by-team value well before the renewal conversation begins.
10. Open points at the date of this plan
- The Carnmoor executive sponsor is to be confirmed.
- The order in which source systems are connected is to be agreed at kick-off.
- Dates for the training sessions will be set once access is in place.
